Appraisal tracking is not just a list of dates. It should show which reviews are due, completed and followed up.

Track status clearly

Use status values managers can act on: scheduled, due soon, overdue, completed and awaiting sign-off.

This makes appraisal follow-up easier than a spreadsheet with free-text notes. Define what completes the record: the meeting taking place, manager sign-off, staff acknowledgement or all three.

Keep sensitive discussion notes only where your process and access controls support them. The tracker may only need the dates, status, participants and agreed actions.

Keep development actions visible

The value of an appraisal often sits in the follow-up actions.

Give each agreed action an owner and target date, then review it between appraisal cycles. Otherwise a completed meeting can hide development work that never happened.

Use status and action together

Scheduled means the review has a date; completed means the defined completion step has happened; awaiting sign-off means a named participant still needs to confirm the record; overdue means the due date has passed under the organisation's rule.

A development action is separate from the review status. The appraisal can be complete while an agreed action remains open, so give the action its own owner, due date and outcome.

Report without rebuilding the tracker

Managers and HR teams should be able to review completion status without manually checking every line.

Report by team, site or responsible manager where that helps action. Show people who are not yet due separately from overdue appraisals so the completion rate has a clear denominator.
